How to Grow a Sewer and Drain Business from 2 to 10 Trucks
By Mike Rhoads, Founder, NorthRidge Systems™·July 26, 2026
Almost every sewer and drain shop hits the same ceiling. You have one tech who runs a call the way it should be run, and the whole business depends on him. This is how you break through that ceiling without watering down the work.
The ceiling is not sales. It is consistency.
You do not have a lead problem. You have a consistency problem. Your best tech closes 60% of the repairs he quotes and your newest tech closes 15%. Add trucks with 15% close rates and you did not grow. You just added expense.
Growth is the day the newest guy on the truck runs a call the way your best guy does. Every time.
Step one, systemize the phone
You cannot scale on missed calls. Before you add a truck, add coverage. AI phone answering fills the nights, the weekends, and the moments you and your best tech are hands full.
The math is simple. If a shop books 8 more emergency calls a week because the phone got answered, that is often a truck's worth of revenue with no new labor cost.
Step two, systemize the price
A flat rate price book on every tech's phone means the number you quote is the number you stand behind. No calling the office. No guessing. No dropping the price because the tech is not sure.
Consistent pricing protects your margin the day you stop being on every job.
- ·Every truck quotes the same job the same way.
- ·No underquoting to close the deal.
- ·No overquoting to punish a tough homeowner.
Step three, systemize the proposal
The single biggest close rate gap between your best tech and your newest is the proposal. Give every tech the same good, better, best proposal with the camera footage attached. Suddenly your newest guy is presenting the same way your best guy does.
This is where the close rate closes the gap. This is where you scale.
Step four, systemize the report and the record
Every job leaves a paper trail. Signed proposal. Timestamped photos. Field report to the homeowner before the truck leaves. That is not just a chargeback defense. That is how you know every job got run the way it should have, on every truck.
You cannot manage what you cannot see. Systemize the record and the shop starts to run without you.
Then, and only then, add trucks
Owners try to add trucks and hope the system shows up later. It does not. The system has to be in the truck before the truck goes on the road, or you are just multiplying the leak.
Two trucks with the system beats five trucks without it. Every time.

Frequently asked
How long does it take to go from 2 to 10 trucks?
For shops that put the system in first, usually 24 to 36 months. For shops that hire ahead of the system, it takes longer and costs more.
Do I need a dispatcher at 5 trucks?
Not if the phone, the price, and the proposal are systemized. Most shops we work with run 6 to 8 trucks before they need a full time coordinator.
What is the first hire I actually need?
A second closer tech. Not office staff. The business grows when there are two people who can run a call the right way.
